What Is an AI Workflow? A Plain-English Guide for Business Owners

This guide explains what an AI workflow actually is, in plain English, with a real example of what one looks like in a UK business context.
What a workflow is
A workflow is simply a sequence of steps that happen in response to a trigger. You have been running workflows your whole life — they are just usually manual.
When a customer emails an enquiry, someone reads it, decides how to categorise it, writes a reply, adds the contact to the CRM, sets a reminder to follow up in three days, and sends a calendar invite for a call. That is a workflow. It has a trigger (the incoming email), a series of actions (read, categorise, reply, log, schedule), and conditions (if they do not reply in three days, follow up).
An AI workflow does the same thing — with software doing the work instead of a person.
The three components of an AI workflow
Triggers
A trigger is the event that starts the workflow. Common triggers include: a new form submission on your website, an inbound email matching certain criteria, a payment marked as overdue in your accounting system, a lead reaching a certain stage in your CRM, or a specific time of day.
The trigger is the "when" of the workflow: when this happens, do these things.
Actions
Actions are the steps that happen after the trigger fires. An action might be: send an email, create a record in a database, update a field in the CRM, send a Slack notification, book a calendar slot, generate a document, or make an API call to another system.
Most workflows chain multiple actions together. One trigger, then five or six actions that happen in sequence or in parallel.
Conditions
Conditions are the decision points: if this, then that. If the incoming enquiry mentions a budget above £5,000, route it to the senior sales team. If the customer has already spoken to us before, skip the qualification questions. If the payment has been outstanding for more than 14 days, escalate to the account manager.
Conditions are where AI adds real value. A basic automation tool can follow a fixed script. An AI workflow reads context, classifies information, and makes decisions based on the specific content of each interaction.
A complete example
Here is what an AI workflow looks like in a real UK business — a property services company receiving online enquiries.
A new lead submits a form on the website. That is the trigger.
The AI reads the enquiry and classifies it by service type, urgency, and estimated project size. It generates a personalised reply using the specific details from the form — the address, the type of work, the timeline — and sends it within 60 seconds.
Simultaneously, it creates a contact record in the CRM, attaches the original enquiry, and adds a note summarising the AI's classification.
If the lead has not replied within 48 hours, the workflow fires a follow-up. If they still have not replied after five days, it sends a final message and marks the contact as dormant for later reactivation.
If at any point the lead replies, the workflow detects the reply, notifies the relevant team member with a full context summary, and pauses all automated follow-up.
The whole sequence — from first contact to qualified, followed-up, CRM-logged lead — happens without a human doing anything. The team only gets involved when there is a real conversation to have.
