When in-house actually wins
Hire in-house when three things are true.
First, you have enough work to keep an AI engineer busy for at least eighteen months. That generally means a business with 50+ staff and at least four or five live automation projects in flight, not one. If you have a single workflow to automate, in-house is overkill.
Second, the work is genuinely strategic to your business — something you would never want a third party to own. Pricing logic. Proprietary data models. A patented process.
Third, you have the management bandwidth to be a real manager to an engineer. AI hires need clear briefs, technical review, and someone to push back on scope creep. Without that, you have hired a salary, not capability.
When the agency model wins
Pick an agency when the opposite is true.

Stage one — pay an agency to build the first two or three automations on fixed-price. Get the systems live, get the team trained on what is possible.
Stage two — hire one technically-comfortable person internally (often a marketing ops or operations lead) to own the running and small extensions of those systems. This person does not need to be a full engineer. They need to be able to read a workflow, change a prompt, and call the agency when something genuinely needs rebuilding.
Stage three — once you have five or more live systems and the business has grown into needing constant iteration, that is when you bring on a dedicated engineer.
